They need a simple system they’ll actually follow when things get busy.

Here’s the 4-step loop I use with clinic owners (and in my own clinics):

1) Track — weekly numbers (not monthly surprises)
2) Interpret — what’s moving + what’s leaking
3) Fix — one change this week (not 12 changes “someday”)
4) Repeat — consistency is the secret sauce

That’s it.

This is how you go from:
“we’re busy but stressed” to “we’re busy and profitable.”

If payroll keeps you up at night, start here: Revenue per visit + Arrival rate.

Because most clinics don’t actually have a “new patient” problem.

👉 They have a leak problem.

You’re losing money when:

- People no-show / cancel late and the spot stays empty
- Your schedule has gaps you’ve learned to tolerate
- You’re undercharging your time (coding, units, plan length, visit structure)
- You’re providing amazing care… but the business side is quietly bleeding

Most clinics can improve profit without a single extra new patient... they just stop leaking visits and start getting paid appropriately for the work they’re already doing. 👍

If you only have 30–60 minutes before the year ends, look at these 3 numbers in your clinic:

1️⃣ Cancellation rate – How many visits never happened?
2️⃣ Revenue per visit – What is each visit actually worth?
3️⃣ Profit – Not just revenue. What’s left after everyone else is paid?

You don’t need a fancy dashboard.

Pull the data you have, write it on a whiteboard, and ask one question:

👉 “If this doesn’t change in 2026, will I be okay?”

That one question has led to some of the biggest breakthroughs in my own clinics.

PT clinic owners: Are you actually ready for 2026?

I don’t mean:
“We’re busy.”
“We’ve got good word of mouth.”
“My accountant said we did fine.”

I mean:
👉 Do you know your real numbers from 2025?
👉 Do you know where profit leaked this year?
👉 Do you have a clear, written plan to make 2026 more profitable without you working more hours?

Most PT clinic owners roll into January hoping next year will “just be better.”

But hope isn't a strategy.

Every year, I sit down with my own clinics and review:

Cancellations

Revenue per visit

Profit

From there, I build a simple plan for the year ahead.
That’s how I turned a $5,000 startup into multi-location, multi-million dollar clinics.

So before 2025 disappears in holiday chaos, ask yourself honestly:
