If you only have 30–60 minutes before the year ends, look at these 3 numbers in your clinic:

1️⃣ Cancellation rate – How many visits never happened?
2️⃣ Revenue per visit – What is each visit actually worth?
3️⃣ Profit – Not just revenue. What’s left after everyone else is paid?

You don’t need a fancy dashboard.

Pull the data you have, write it on a whiteboard, and ask one question:

👉 “If this doesn’t change in 2026, will I be okay?”

That one question has led to some of the biggest breakthroughs in my own clinics.

I don’t mean:
“We’re busy.”
“We’ve got good word of mouth.”
“My accountant said we did fine.”

I mean:
👉 Do you know your real numbers from 2025?
👉 Do you know where profit leaked this year?
👉 Do you have a clear, written plan to make 2026 more profitable without you working more hours?

Most PT clinic owners roll into January hoping next year will “just be better.”

For a long time, I thought the two couldn’t exist together.

I used to hand everything to my bookkeeper at year-end and move on.

If there was money in the account, I figured we were doing fine.

Looking back, I realize how blind I was to what those numbers were actually trying to tell me.

I didn’t know which payers were dragging us down, which therapists were fully booked but underpaid, or how much money we were losing on no-shows that never got rebooked.

When I finally sat down and started reading the reports myself — not just looking at them, but understanding them — it changed everything.

I could see where the effort was paying off, and where we were just spinning our wheels.

That’s what I want for other clinic owners — not to become accountants, but to have enough clarity to make smarter choices and feel more in control.

I see two common blind spots in clinics:

1️⃣ They don’t know their numbers.
2️⃣ They don’t train their front desk.

One without the other = wasted money.

Because the truth is this:

Tracking your numbers tells you where the leaks are so you can act on them quick.

And unfortunately for most clinics, the front desk conversation is usually where the leaks usually start.

That’s why marketing, metrics, and sales can’t live in silos.

You need all three working together.
